Why it earned a slot
'A Model with No Head and Many Thoughts' investigates the cost of repeatedly projecting hidden states into a vocabulary distribution. Its Soft Latent Thinking method replaces that operation with a lightweight hidden-space projector during reasoning. The reported experiments use DeepSeek-R1-Distill-Qwen-1.5B and Llama-3.2-3B: they show reduced per-step compute and improved pass@k in those settings. They do not establish that the vocabulary head dominates every model or every reasoning workload.
I think the useful question for builders is where projection cost becomes large enough to justify changing the reasoning representation. A smaller output head is one lever; hidden-space reasoning is another. That is a hypothesis to benchmark on the intended model and task, not a universal production prescription. The original headline's 'all reasoning' framing is broader than the evidence.
